Audit the handoff.
A practical ten-inquiry audit for service business owners: find missed calls, slow follow-up and quote handoffs before buying more leads.
Before buying more leads, find out what happens to the ones you already receive. This working exercise helps you identify a repeated gap and choose one practical fix.
Start with the last ten inquiries
Choose ten recent inquiries from the same service and a defined date range. Include lost and unresolved inquiries, not just successful jobs. If you run multiple channels, keep the source recorded so one weak source does not hide another channel’s performance.
Reconstruct the customer’s next step
For each inquiry, ask: Was it a good fit? Who owned it? When did we respond? Was a quote sent? What happened after the quote? Is there a named next action and date? Record unknowns as unknowns. Do not turn a missing record into an invented failure or success.
Find the first broken handoff
An inquiry can be qualified and still never receive a useful response. A quote can be delivered and still have no follow-up owner. Start with the earliest repeated gap that you can demonstrate. If the lead is a poor fit, improve targeting or qualification. If the response is late, fix routing and coverage. If quotes stall, inspect scope, price, clarity and follow-up.
Test the fix manually
Assign one person and a backup to the handoff. Agree on a response target that matches your actual staffing. Put the next action and deadline in one shared place. For the next week, review the list daily. You are testing whether a clearer process is followed and whether the outcome changes—not promising a particular lift.
Add software and capacity after the process works
Your CRM should show the owner, stage and next action. Automations should record what they attempted and make failures visible. A virtual assistant can help with defined tasks such as checking unanswered inquiries, preparing follow-up and maintaining the pipeline. Escalate exceptions; keep account access under your ownership.
Measure work booked and cash collected separately
Compare qualified inquiries, booked appointments, showed appointments, proposals, sales and payments. Use the same reporting period and definitions. Consider lead quality, pricing and delivery capacity before attributing a change to one automation. A small ten-inquiry review reveals patterns; it does not establish a reliable statistical conversion rate.

Use a spreadsheet or your CRM. Keep customer information in your own secured system.
- Source and arrival date/time
- Good fit, poor fit or not yet qualified
- Owner and first meaningful response
- Quote status and customer’s last response
- Next action, responsible person and deadline
- Appointment, sale and collected payment recorded separately
At the end, write one sentence: “The repeated gap is ____. The person fixing it is ____. We’ll review ____ on ____.”

Why do I get leads but no booked jobs?
Common causes include poor fit, an unclear offer, missed calls, slow responses and quotes without a next action. Review your recent inquiries before deciding which cause applies. More traffic will not repair every conversion problem.
What should I track after an inquiry?
Record the source, arrival time, responsible person, first response, qualification, quote, next follow-up, appointment, sale and payment as separate stages. A calendar click is not a confirmed appointment, and an appointment is not collected revenue.
